Data Governance

The Foundation for Safe, Governed & Trusted AI

A governance model that gives your data real owners, clear decision rights, and the appropriate guardrails AI agents need before they’re allowed to act.

AI cannot be held accountable when something goes wrong: people can, and will be. Yet most organisations still cannot say who owns that accountability.

Fewer than 5% of organisations have an enterprise-wide approach to AI governance, even though MIT Sloan finds that 80% of the effort in building agentic AI systems goes into data engineering and governance. What we consistently find isn’t a technology gap. It’s an absence of clear ownership, decision rights, and business-owned risk management. We ensure this is fixed by solving three recurring root causes:

Stop AI-Risk by Embedding Governance and Business Ownership

Most governance programmes produce a policy document nobody operates by. We do the opposite. We embed clear ownership, decision rights, and risk boundaries into your data and metadata governance at the start of your AI journey, not as an afterthought. This ensures accountability sits firmly with the business, rather than drifting back to technical teams or only focusing on regulatory compliance.

AI does not just store your data; it acts on it. Poor data quality or unclear ownership becomes an immediate operational risk the moment an AI agent makes decisions. We split compliance oversight from transformational change and extend your risk taxonomy to cover agentic AI. This gives your AI the autonomy to perform, safely within rules your leadership can stand behind.

From No Clear Ownership to Data Risk Trending Down Within a Year

HMRC needed to move from a fragmented governance landscape, where accountability for data sat nowhere in particular, to one with clear ownership, decision rights, and risk management that leadership could stand behind.

We established a new governance operating model spanning an Information Governance Framework Working Group, an Executive Data Committee and sub-committees, and an Enterprise Data Owners Forum. Compliance and risk management were deliberately separated from transformational change so neither hindered the other. Ownership was assigned to named individuals rather than job titles, while Process Owners agreed to own the data risk connected to their processes rather than shifting responsibility to a central team.

More than 300 Process Owners were identified and given real accountability, alongside 6 Enterprise Data Owners established to hold the standard across the organisation. The team identified around 5,000 potential control gaps and closed them with 900 new controls, built and owned at the point where the risk actually sat. Within a year, internal audit upgraded HMRC’s controls adequacy rating, and data risk shifted onto a downward trajectory.

Built On Real Delivery Experience

A governance framework is only worth what it changes in practice. Generic policy documents and compliance checklists can describe who should own what, but they cannot get a leadership team to actually operate that way. That is why every Data Governance engagement is led by senior operators who have built accountability into real organisations themselves, not consultants who have only ever written the policy.

Having personally built governance structures, ownership models, and risk frameworks inside complex, high-stakes organisations, our team knows the difference between a governance document and a governance rhythm that leadership actually uses to make decisions. That experience is built into every operating model, every ownership map, and every AI guardrail we design, so what you receive is accountability that holds under pressure, not just under audit.

This operator-led approach has delivered a verified 95% success rate, helping HMRC’s leadership secure Executive Committee approval and budget for governance that put data risk on a steady downward trend within a year.
